Project Management
All projects are assigned a Project Manager, who oversees all aspects of your project, from planning through implementation, and into your ongoing support services. The Project Manager acts as the central point of contact, and authors the Statement Of Work, which defines the details of the objectives, tasks, deliverables, responsibilities, timeframes, change control, and financial summary. Through strong Project Management, customers are spared any unpleasant ‘surprises‘, which can sometimes taint software automation projects.
KIVA follows a structured Project Methodology to insure our projects are delivered on time and function as promised. These six project phases are called:
- Business Analysis
- Solution Design
- Customization and Development
- Installation and Integration
- Solution Delivery
- On-going Support.
Business Analysis
The process begins with a business needs analysis (usually 1-2 days at your location), in which we work together to define the institution‘s unique requirements and objectives. The Project Team, our Project Manager and the Business Consultant(s) attend this ‘working session‘. An agenda is prepared in advance, and data gathering is performed by your team prior to the working session, in order to maximize the planning time. A Technology Audit is also performed, to clarify your current and planned technology.
A Summary Report provides a detailed description of your requirements, to ensure a clear understanding of your objectives.
The result of the Business Analysis Phase is a project plan, schedule, and a detailed Statement of Work, outlining the specific goals to be attained. Both KIVA and your organization sign-off on this document.
Solution Design
The purpose of the design phase is to bring to life the requirements in the analysis summary report. During this phase, we develop a detailed Solution Design document, based upon a Gap Analysis. Using our standard financial transaction sets, we compare your specific requirements to identify where changes and additions are required. A detailed solution design is added to the Statement of Work for your approval. More detail on project activities, resources, and scheduling is included.
Customization and Development
KIVA solutions are customized to meet your operating requirements. We have selected the solution components based on their ability to be easily customized, to support integration and to support open systems architectures. Customization can be done by KIVA, or by your own organization.
Once the Solution Design Documents are approved, we begin the development, configuration and installation processes. Depending on the scope of your project, one or more technical consultants will be assigned the task of software customization. Using the Statement of Work as a guide, this individual or team will complete all of the customization required for your call tracking, reporting and transaction processing.
